I agree that the characters shouldn't change their behavior based on what the audience knows.

Pan's Shadow was voiced by Marilyn Manson. Don't know why the creators wanted him, but whatever, you do you Once Upon A Time

They're were several subtle clues throughout. Pan's calling Rumple "laddie" in the Pied piper episode, cooking Rumple breakfast like when he was a kid, how Pan wasn't surprised Henry was a tough sell due to his "lineage" (bragging tone), when Neal, Rumple, and Pan were all at the campfire and Pan said, "It's a real family reunion." "Peter Pan destroyed my father," i.e. " A young Jedi named Darth Vader...betrayed and murdered your father (Anakin)." Rumple's half-explanation of his and Pan's relationship to teenage Baelfire. Although Peter Pan did seem to be more of a mastermind, whereas Malcolm was just a two-bit hustler. Robbie Kay (Pan) and Jared Gilmore (Henry) do share a resemblance so its like you can go "Pan could be his older brother" and then its like "oh, they look alike because its his great-grandfather!"

Been waiting for this reveal since you started season 3 and it didn't disappoint and I definitely understand your critique about people changing behaviour all of sudden. Now I don't remember if it was this episode or last episode but I could see you thinking trying to figure out who those men where and then the wendy reveal came ^^

there were hints but unless you actually knew beforehand, the reveal was a surprise. It's easy to catch them once you know. But her point was, they act like it wasn't known by anyone when it was known by quite a few characters but they never addressed it until after the reveal.

The way Rumple and Pan talked never changed. The only reason you believe it changed is because we have more information now. If you go back and watch, its very clear what their relationship is. Pan calls him "laddie" and even brags about his lineage to Henry. The only "difference" was that we know more now so it all clicks like a complicated puzzle and now throw conversations are more meaningful. And that is good story telling. Its actually one of the only pieces of good character story this show put out.
